Contribution Margin Sets a Ceiling for Your Beauty Ad Budget
Start with the revenue a first order actually retains, subtract its variable costs, and reserve the contribution your business needs before assigning money to acquisition. That produces a planning ceiling, not a guaranteed achievable customer acquisition cost (CAC). Release media only within both that economic ceiling and an approved cash allowance, using conservative assumptions where returns, product mix or costs remain uncertain.

Overview
Start with the revenue a first order actually retains, subtract its variable costs, and reserve the contribution your business needs before assigning money to acquisition. That produces a planning ceiling, not a guaranteed achievable customer acquisition cost (CAC). Release media only within both that economic ceiling and an approved cash allowance, using conservative assumptions where returns, product mix or costs remain uncertain.
From retained revenue to authorized media
- 01
Retain $42
Subtract the $4 discount and $2 reversal allowance from the $48 merchandise price.
- 02
Keep $22 before acquisition
Subtract $20 in variable product, fulfillment, delivery and transaction costs.
- 03
Allow up to $14
Reserve $8 per order before assigning money to acquisition.
- 04
Release within cash approval
Authorize only the amount supported by both the economics and dated cash availability.
Which order should set the spending ceiling?
Use the first order you expect the campaign to acquire, with its actual product mix and selling conditions. A full-price serum order and a discounted starter kit should not inherit the same acquisition allowance simply because both count as one purchase. Define the offer, destination, currency and customer group before calculating anything.
Start with retained merchandise revenue. Shopify defines net sales using gross sales, discounts and sales reversals; its total-sales measure includes additional amounts such as taxes and shipping. Neither label automatically represents money available for advertising. Have the finance owner confirm the revenue basis and treatment of shipping collections before using a report field.
For this worksheet, exclude tax collections and future repeat orders. Include customer shipping payments separately if applicable, alongside the associated delivery expense. Keep the model narrow enough that someone can trace each input to an order record, supplier invoice or explicit planning assumption.
What belongs below retained revenue?
Subtract costs that arise from taking and fulfilling the order before deciding what acquisition can consume. For beauty, the forgotten items are often packaging inserts, pick-and-pack charges, subsidized delivery, payment fees and handling costs associated with returns. Product cost alone gives an incomplete allowance.
Give every cost a basis and an owner. A warehouse charge may be per shipment, while packaging may be per unit. A two-item basket cannot automatically use the single-item fulfillment estimate. Record whether damaged or returned products can be resold; do not assume a refund restores inventory value.
Keep fixed agency retainers and general overhead visible in a separate period budget. If you allocate them per expected order, identify that allocation and avoid subtracting them again later. Dahna’s paid-media service is a relevant discussion when campaign budgets need to follow a commercial model rather than an attractive platform return.
- Revenue owner: confirm selling price, discounts, expected reversals and customer shipping collections.
- Operations owner: confirm landed product cost, packaging, fulfillment and delivery expense.
- Finance owner: confirm transaction charges, return-related costs and the contribution reserve.
A worked first-order margin card
The following hypothetical moisturizer order is a planning example, not a Dahna result or market benchmark. All amounts are US dollars. The customer pays no separate shipping charge. The reversal allowance represents expected revenue reductions; additional return handling is included separately, without assuming recovered product value.
Suppose the business requires $8 from each acquired first order toward fixed costs and operating surplus. The remaining $14 becomes the maximum combined acquisition allowance. If a separate variable acquisition cost uses $2 per order, media has only $12 left. Calling $22 the target media CAC would spend the entire pre-acquisition contribution and leave nothing for those commitments.
The $14 allowance is a constraint, not evidence that the campaign can acquire customers at that price. If actual acquisition costs cannot fit, the team must change the economics, narrow the test or decline to expand.
Media allowance = pre-acquisition contribution − reserve − other variable acquisition costs. Total acquisition cost includes media and other variable acquisition charges; media-only cost excludes those other charges.
- Merchandise price: $48; discount: $4; expected sales reversals: $2; retained merchandise revenue: $42.
- Product cost: $10; packaging and fulfillment: $4; delivery: $4; payment and return handling costs: $2.
- Total variable order costs: $20; pre-acquisition contribution: $42 minus $20 equals $22.
- Required contribution reserve: $8; combined acquisition allowance: $22 minus $8 equals $14.
| Input | Amount | Basis | Evidence / date | Owner |
|---|---|---|---|---|
| Retained revenue | $42 | $48 − $4 − $2 | Replace with order evidence / date | To assign |
| Variable order costs | $20 | $10 + $4 + $4 + $2 | Replace with invoices / date | To assign |
| Pre-acquisition contribution | $22 | $42 − $20 | Calculation | To assign |
| Reserve | $8 | Assumed business requirement | To confirm / date | To assign |
| Other variable acquisition costs | $2 | Separate example charge | To confirm / date | To assign |
| Media allowance | $12 | $22 − $8 − $2 | Calculation | To assign |
How does an order ceiling become an ad budget?
For this scenario, assume no additional acquisition charges, leaving the full $14 available for media.
Multiply an explicitly assumed acquisition volume by the allowance, then cap the result by approved cash approved for the test. In a hypothetical plan for 200 acquired first orders, a $14 media allowance permits $2,800 of media if there are no other acquisition charges inside that allowance. It does not predict 200 orders.
Check the plan in reverse. If media spends $2,800 and produces only 140 qualifying first orders, the arithmetic is $20 per acquired order. Against $22 pre-acquisition contribution, only $2 per order remains before fixed costs, below the proposed $8 reserve. The response is to investigate or reduce exposure, not silently substitute repeat revenue.
Define qualifying orders before launch and distinguish campaign-attributed orders from demonstrably incremental customers. Where incrementality is unknown, describe the calculation as an operational estimate. Dahna’s broader launch-budget article can help keep media, agency fees and working capital from being counted inconsistently.
Stress the inputs before approving more spend
Create a conservative version before releasing the full allowance. In the same hypothetical order, increasing expected sales reversals from $2 to $5 reduces retained revenue to $39. With other costs unchanged, pre-acquisition contribution becomes $19 and the allowance after the $8 reserve becomes $11.
That sensitivity is useful because the underlying assumptions may mature at different speeds. Payment fees may be known immediately, while the return experience for a new shade range remains uncertain. Record the date each uncertain input should be revisited and who will supply evidence.
Use a product mix weighted by expected acquired orders, not equal weighting across the catalog. If paid traffic begins buying lower-contribution items, recalculate before expanding. Avoid using the highest-contribution product to justify every campaign. Ask the measurement owner to show both the blended estimate and the products responsible for its movement.
Can the business fund the allowed spend?
Only if cash remains available when advertising charges and operating obligations fall due. A contribution-positive order can still create a timing problem when product payments precede receipts or refunds arrive later. Have finance approve a dated spending allowance after committed bills and its chosen liquidity reserve.
Release funds in reviewable staged spending amounts with a named person authorized to stop further spending. Platform budget settings need their own check: Google states that most campaigns can be billed up to twice their average daily budget on a day. An average daily setting is therefore not a universal daily cash cap. Campaign type and budget changes affect the applicable limits; verify the settings for the actual campaign.
Record remaining authorization, actual spend, unsettled liabilities and the next review date together. If finance approves less than the economic model allows, the cash allowance wins. If the model allows less than available cash, the economic constraint wins unless leadership explicitly approves a bounded learning expense.
Finish with a budget authorization card
The completed card should fit into a budget conversation without requiring the reader to reconstruct a dashboard. State the order definition, input dates, pre-acquisition contribution, reserve, media allowance, cash authorization and unresolved assumptions. Add a decision: release, hold or revise.
Release a bounded amount when costs are traceable and cash is approved. Hold when a missing cost could materially change the allowance. Revise when the acquired product mix or selling conditions change. Do not present an unresolved model as precise merely because the spreadsheet calculates to cents.
